Pomodoro

Technique

Time management is one of the most important skills for freelancers and business owners. This is where many of us end up either struggling to do anything or doing too much and burning out. Can you relate?

If so, our today's post is about a great method for time-management. Pomodoro Technique dates back to the late 1980s. But it is still very much working now - over 150 thousand people search for it globally every month.

Here is how it works:

  • Create a list of active tasks for the nearest future (a week is best).
  • Choose tasks for today and prioritize them starting with the most important.
  • Set a timer for 25 mins and start working. The secret is not disrupting for anything during this time!
  • Do a 5 min break and repeat: 25 min for Pomodoro work – 5 min break – and so on. After every 4 “pomodoros” do a long 15-25 min break and then start over until you complete all the take.

Despite the funny name, you will be surprised how Pomodoro technique can boost your effectiveness. And doing more things in less time is the second best thing, right? (The first best is getting paid more for doing less).

Freelancers in our team sometimes alternate it based on their stack and temper. You can try as well to make the working session longer if your tasks require more attention or you can keep focus for longer time. In this case, make the breaks longer too and try to play with the amount of "pomodoros" to find your personal effectiveness combination.

7 Common Mistakes When Setting a Task for Freelance (or not freelance) Developer

  1. Unclear goals and tasks

    It is very important not to just set the task, but explain why it is important and what problem the result should solve. For example, if you need a website, define how many pages you need. If you need an app, thoroughly describe all functionalities for all users etc.

  2. Little details

    Both clients and freelancers often forget that the devil is in the detail. That is why it is important to discuss all small things before the job starts. For example, does the client want to add or edit pages himself later, or should the developer do regular maintenance afterwards?

  3. Not discussing instruments and realisation

    Client and developer may have different ideas about HOW to do the job. That is why it is important to talk about instruments and realisation (i.e. using themes or custom development, or platforms such as Magento / WooCommerce).

  4. Rough or no deadlines

    When setting the due dates, it is crucial to consider revisions, corrections, and leave room for force major.

  5. No communication rules & procedures

    This includes interim reports, revisions in the process, timing when everyone is available for chat or call.

  6. No responsible persons

    Everyone needs to understand who is responsible and accountable from both sides. On the performer side, this could be the developer himself or the Project Manager. On the client-side, it often creates problems when one person sets the tasks, another revises them and then there is a boss who can reject the whole thing.

  7. No criteria for evaluating the result

    It is vital to either set the KPIs or Definition of Done so that everyone knows how the success looks like.

How to make a perfect technical task for a designer?

Over the years of experience in freelancing (and specifically design), we've accumulated the most important tips for making a designer technical tasks.

  1. Show pictures! Designers are highly visual. So, attach some references for what you have in mind. Text is good, but not enough because people often tend to imply different meanings to the same words.
  2. Show your competitors. Each niche has its own style, common fonts, and colors. If something is already working well with your target audience – it pays the effort to understand what it is and use it.!!! In some cases the competitors turn out to have poor visuals, so you can stand out.
  3. Show pictures of what you like and do not like. 5 minutes spent on Pinterest can save you hours of revisions afterwards! Discuss with the designer what in particular you like or dislike about the references.
  4. Share all the materials you already have including old designs, layouts, photos, text, etc. It saves designers much time trying to understand the task and finding the best solution. And since you are paying for this time, it will save your money!

What our clients think about Etcetera?

This week we had a short interview with our client Dominique Frossard who manages one of the coolest design agencies in Switzerland. He had some nice things to say about our cooperation. So, we would like to share it with you.

  • It has been half a year since the start of the project. Dominique says that he stays our partner after so many months “because the job is good, and communication too”.
  • Our two freelancers are working on this project. We asked the client to tell us three things to describe them. He underlines their good communication, attention to detail, and rigorous approach to work.
  • In our last question, we asked about his experience of working with an agency. The client says that working with external teams forces to describe the work with tools that allow more room for oral meetings and everything is noted. He calls it foolish to be prejudiced against an agency because sometimes it is necessary to manage more things, and an agency provides a way to standardize the exchanges in order to do so.

This work is still in progress, but it is important for us to get feedback not just after the project is done, but also in the process. This way, we can spot if any issues may occur in time and work on them.

PAs help our agency run smoothly and efficiently day after day.

  • PAs create and update content for freelancers profiles. Their work is to make Description, Skills and Portfolios the best representation of the freelancer’s services. It makes it easy for prospective clients to judge if the freelancer’s skills match their needs and requirements.
  • They analyze statistics and follow recent trends so that our team profiles perform best and stand out from the average.

Business Goals

This is a post for those of us who still did not set any goals for the next year. After reading it you will be able to set a SMART goal for half of the aspects in your business model. It is crucial to constantly improve the business model, to fit the ever-changing market and maximize profits.

If you do not know what a SMART goal is, we added an image. Remember, it has to be Specific, Measurable, Achievable, Relevant, and Time-bound.

So, there are 9 blocks in a traditional business model canvas:

  1. Key Activities. Define a SMART goal for your activities next year. A good choice, considering the changes, will be going digital if you haven’t done so. Other goals may be to open 2 more stores or to participate in 5 trade shows.
  2. Key Resources. These goal needs to focus on increasing your physical, intellectual, human, or financial resources. It can be to register a new patent or hire 50 more employees.
  3. Key Partners. Think of other companies, that your business depends on. The goal can be to find a better supplier, strengthen relationships with an existing partner, or raise funds from investors.
  4. Value Proposition. This is the foundation of your business model. Before setting this goal, try to think of the existing value you provide to your customers. After it, find a way to improve, for example, solve additional clients’ pain or enhance service to add value.
  5. Customer Segments. Do you know your clients’ segmentation structure? If not, set a goal to study your market niche. If you do, your goal can be to start targeting a new market segment or cover 35% of customers in your existing niche.
  6. Channels. Through which channels do you reach your customer segments? If you only have one channel, set a goal to establish more. Many businesses closed this year because they had only one offline channel of client acquisition.
  7. Customer Relationships. Goals in this block can be either to improve client support, automate service, or boost client satisfaction. Do not forget to add numbers and make the goal measurable!
  8. Costs. The goal here looks simple – decrease costs. But it is easier said than done. You need to realistically analyze what part of the cost structure you can improve and what % of the costs you can reasonably expect to cut.
  9. Revenue Streams. Do not get carried away when setting a goal for next year’s revenues. Analyze your previous years’ financials and make appropriate projections.

Remember to be SMART!

How do you make clients happy?

Most people would say, by doing your job well. They would be wrong. Everyone expects well-performed work. It does not surprise clients. To make your customers happy, you need to exceed their expectations, add extra value.

Etcetera's added value is convenience. It makes clients become long-term partners.

Here is why convenience matters:

  • You do not need to spend time on recruiting and building a team. Our freelancers know how to work together, effectively communicate, and find the best solution for the task.

Many people are afraid to hire freelancers because there is too much freedom involved. What if the freelancer feels free to quit or go on vacation all of a sudden? Let us tell you how freelance freedom in Etcetera agency works. And why it brings value to our clients to work with us than dealing with a regular office workforce.

  1. Our freelancers are free to choose what projects to work on. If they start working with you, they are truly interested. Regular office workers are less motivated to do a task when they are just ordered so.
  2. Our freelancers are free to choose where they work. They create comfortable conditions that make them happy. And happy people are much more productive than those who have to sit behind a desk all day in an uncomfortable chair.

2020

Year in Review

It is that time of the year again when everyone looks back to recognize accomplishments and consider losses.

Despite all the things that happened in the world, the last 12 months were good for our agency. We grew, developed, and achieved success. 2020 started for us with receiving a Best Agency in Ukraine in Design & Creative Award for the previous year. Thank you, Upwork! We work hard and hope to be honored again in the future.

Here are some numbers that make us proud:

  • Agency increased from 22 to 29 freelancers
  • 10457 hours worked
  • 124 new clients
  • 286 contracts opened
  • 1728 invites received

It is not a secret that freelance was not affected by the crisis but even grew significantly. It is also true for our agency.

Starting February, our earnings increased each month. We perfected our first touch approach, doubling the revenues. We actively searched for new talents to join our team and satisfy growing demand from new clients.

We also decided that it was time to develop the Etcetera brand and increase awareness, so we started Social Media Marketing. Check out our Facebook page if you are not following us there yet. It has different content in Ukrainian.

So, we are happy with this year and hope 2021 will be even better, not just for our agency, but for everyone.

Etcetera agency receives many great reviews. Time from time, we would like to share some of them with you. Not to brag (well, maybe a little), but to allow you to know better how our agency works to make our clients happy.

This particular review focuses on the fact that we always try to find the most suitable freelancer for the clients' requests. Even when the client initially approaches a different freelancer, our goal is not to start the contract as soon as possible. We strive to complement his expertise with the most appropriate professional from our team for this particular task. When needed, we can come up with a team who will work together to exercise the project perfectly.

Here are some other Etcetera principles that help us keep our partners happy through many projects:

  • We always promptly respond when clients come to us with tasks;
  • We follow up in case there is something else we can help with;
  • We ask many questions and dive deep into the client’s task;
  • Our work rarely needs hard revisions because we clarify every detail beforehand to understand the task 100%;
  • We make sure that the freelancer “clicks” with the client. And when there isn’t that type of special connections, we offer to try a different team member to ensure everything works smoothly.

With Market Research

How long has it been since your last... market research? Does this question sound weird to you? For most owners of small and middle-size companies it does.

It is not surprising. Big companies have budgets dedicated to studying their customers, competition and trends. For smaller companies with so many day-to-day tasks and urgent issues, one can easily forget to look at the whole picture. And even when they do, many mistakes happen. Miscalculating TAM (Total Addressable Market) is a common mistake that can ruin your revenue projections:

  1. TAM is not the size of the problem! Let’s say you are selling bread. The customers are obviously hungry people. But if you say your TAM is all hungry people – that is wrong because the problem of being hungry can be solved with soup, potatoes or ice-cream. Your TAM is only people, who are hungry for bread.
  2. TAM is not the total market size! If you are selling baguettes, you cannot say that the total market of bread consumers is worth billion of dollars. You want to count only those who buy baguettes in the particular region where you sell and who are willing to pay the price you set.
  3. So, to calculate your Total Addressable Market, you need to multiply the number of your customers by your price. If you are selling in a town where 10,000 people buy baguettes and your price is $4, then your TAM = $40,000.

By knowing your Total Addressable Market, you can get a realistic perspective on your actual opportunities and see the whole picture.
